The paid test task
Give your final two or three the same small paid task — one or two hours of the real job, written instructions, one example done. Pay each of them $10 to $20 whether or not you hire them.
Judge the instructions followed, the questions asked, the deadline kept, and the work itself. This one step catches more bad fits than any interview.
